4. Mission
The top of the ladder is one sentence completing 'this product exists to.' It names the change the company is for, in words a customer would recognize, and it is the only level that does not come from the evidence. It comes from the founders, and its job is to make every lower level answerable to something.

§ has six levels and this is the only one that is not filled from the field. The mission comes from the people who started the company, and it is the answer to a question no customer can answer for you: why does this exist?
§ 4.1What it is#
§One sentence. "This exists to..." The sentence names a change in the world, not a product and not a market. It is the purpose at the top of the chain, and every lower level, vision, strategy, goals, roadmap, task, has to be traceable back to it. The Reforge stack calls this the mission and puts it above everything for the same reason: it is what the rest is for.

§The weak column is about the company: leading, platform, AI-powered, disrupt. The strong column is about a change for a person: recognized, anyone can build, universally available. The second and third strong examples are, closely paraphrased, Replit's and Duolingo's own; they are here because they pass the test in public and have survived years of product change underneath them.
§ 4.2What it is for#
§Three things, and the first two are the ones founders expect.
§It gives direction when the day's is confusing. Every sprint produces findings that point in several directions, and the mission is the tiebreaker that no vote can be: which of these serves the reason we exist?
§It recruits. People who could work anywhere choose a company because of what it is for, and the sentence is the first thing they hear.
§The third is the one this whitepaper cares about: it makes the ladder answerable. A vision that does not serve the mission is a fantasy. A bet that does not serve it is a distraction. A roadmap item that cannot be traced up to it is a feature someone liked. Without the mission at the top, every lower level is judged on its own merits, which is how a company ends up with a pile of reasonable things and no direction.
§ 4.3Mission and vision#
§The two are conflated constantly and the ladder separates them by tense. The mission is what the company is for, stated as a purpose and true at every point in its life. The vision, the next chapter, is what the world looks like at a specific point in the future when the mission has been advanced. Anthropic's public statement of purpose, ensuring the world safely makes the transition through transformative AI, is a mission: it is true on the first day and will be true on the last. What its products look like in two years is a vision, and it has changed several times while the mission has not.
§ 4.4Where it comes from at a small company#
§From the founders, in silence, before it is discussed. Each person completes the sentence alone. The versions are read aloud, and they will differ more than anyone expects, which is the point: a team of four that has never written the sentence down usually holds three missions, and the conversations that follow are secretly arguments between them.
§The decider picks. Not the group; one person, named in advance, chooses among the written versions or synthesizes them. The mission is not a compromise document. It is a statement of purpose that one accountable person is willing to defend, and the first whitepaper said who that person is.
§ 4.5What comes out#
§One sentence, chosen by the decider, written where the team sees it. Then the next question, which the sentence makes answerable: what does the world look like when we have done this?
The mission is what the company is for. If a level below it cannot be traced to it, the level is wrong or the mission is.
